Custom AI Chatbot vs Intercom vs Tidio: Which Do You Actually Need?

Intercom meters every AI resolution, Tidio meters AI conversations, a custom bot is paid for once. Real 2026 prices, a worked example at 500 conversations, and the honest cases where each one wins.

Intercom is a customer-service platform you rent — a full helpdesk with a genuinely capable AI agent metered at $0.99 per conversation it resolves. Tidio is the quickest, cheapest way to put live chat and a decent AI assistant on a small site. A custom-built chatbot is the only one of the three you own — paid for once, then running at the cost of the AI usage itself. Which one you need depends less on the AI and more on what you’re actually buying: a helpdesk, a widget, or an asset. “Chatbot” hides a category difference, and most comparisons skip it. Intercom is support software: a shared team inbox, ticketing, SLAs, reporting, mobile apps — with Fin, their AI agent, layered on top. The bot is a feature of a helpdesk. Tidio is a live-chat widget aimed at small businesses and online stores, with an AI add-on called Lyro that answers from your site content. And a custom build is a bot trained on your actual content — pages, documents, product data — running in your own design on your own site (and WhatsApp if you want it), capturing leads and handing off to a human when someone asks. It is not a helpdesk; it’s a front door that answers questions and collects the people worth talking to.

How each one charges you

Prices checked August 2026 against the vendors’ published pricing; they change, so confirm before deciding.

  • Intercom bills per seat and per success. Seats are $29 (Essential), $85 (Advanced) or $132 (Expert) per person per month on annual billing — and then Fin costs $0.99 for every conversation it resolves on its own, “resolved” meaning the customer confirms, stops asking, or the workflow completes. The bot’s wins are the meter.
  • Tidio bills per plan and per AI conversation. There’s a real free plan (with 50 lifetime Lyro AI conversations to try), paid plans from about $24 a month on annual billing and the mid Growth tier from about $49 — but Lyro AI is a separate add-on, from $32.50 a month for just 50 AI conversations, with quotas climbing from there. The tier above Growth starts around $300 a month plus usage.
  • A custom build bills once. From my published pricing: $900 for a website assistant that answers from your site and captures leads, $2,800 trained on your documents and products, on your site and WhatsApp with an admin dashboard. After that, AI usage at provider cost under your own API key — for a small business, a few dollars to a few tens of dollars a month.

The same 500 conversations, three bills

Say the bot handles 500 conversations a month. On Intercom, with one Essential seat and Fin resolving a solid 60% of them, that’s $29 + 300 × $0.99 ≈ $326 a month — about $3,900 a year, and every extra seat or better resolution rate pushes it up. On Tidio, the entry quota is $32.50 for 50 AI conversations; scale that shape to 500 and the AI line alone lands in the low hundreds a month on top of the plan beneath it (Tidio doesn’t publish the full quota ladder — get a current quote). A custom bot at the same volume costs roughly $2–23 a month in AI usage depending on the model — the token arithmetic is worked through here.

So year one looks like roughly $3,900 on Intercom, plausibly $1,500–2,000 on Tidio with Lyro at that volume, or about $1,000 all-in for the $900 custom build. Year two is where it inverts completely: the platforms bill the same again, while the custom bot’s bill is its API usage. And notice what both platforms meter: the bot’s success. Every conversation Fin resolves and every conversation Lyro handles is a line item — the better the bot performs, the bigger the invoice. A custom bot’s marginal cost is the tokens it burned to answer.

Where Intercom genuinely wins

  • You’re buying a helpdesk, not a chatbot. If you have a real support team, the shared inbox, ticketing, SLAs, mobile apps and integrations are the product — no custom widget replaces that, and mine doesn’t try.
  • Fin is genuinely good. Working from a well-maintained help centre it resolves a large share of routine tickets, and $0.99 per resolution is often cheaper than the human minutes it replaces — if you’re already paying for seats, the per-resolution fee can be a fine trade.
  • One vendor, everything connected. Conversation history, customer profiles and reporting live in one system your whole team already works in.

Honest verdict: a funded SaaS with two or more support agents should probably be on Intercom or something like it. That’s not the market a custom site bot competes for.

Where Tidio wins

  • Fastest zero-to-chat in the category. An afternoon of setup, no build cost, and the free plan is a real trial — you can find out whether visitors even use chat before spending anything.
  • Small budgets. If $900 up front is real money for the business right now, $25–60 a month gets you live chat plus basic AI answers today.
  • Small-store fit. Product questions and order-status flows on a small ecommerce site are exactly what it’s built for.

Honest verdict: if you just want a chat window with decent AI answers this week, use Tidio’s free plan — and come back to this comparison when the Lyro quota pricing starts to sting.

Where a custom build wins

  • The economics of ownership. No meter on the bot’s success — flat, small running costs under your own API keys, at provider rates, no markup in the middle.
  • Trained on your actual content. Documents, product data and policies, not just scraped pages — and honest limits: a bot should only answer what it actually knows. When someone asks for a human, it hands the conversation to a real inbox instead of looping.
  • Your design, your data. It looks like your site, not like a vendor’s widget; conversation data stays on your infrastructure, which matters for GDPR exposure and NDA work.
  • Model-agnostic. GPT or Claude, chosen per project and swappable later — the model matters less than the content and handoff design anyway.
  • Lead capture wired to your stack, not into a platform’s CRM you’ll be exporting from later.

The catches, honestly: the cost is up front; someone has to be accountable for it (my builds include 30 days of post-launch support, with maintenance after that); and it is not a helpdesk suite — if you need ticketing and SLAs, that’s the platforms’ game. It’s also not always either/or: a custom bot can plug into platforms like Intercom or Tidio if your team already lives in one.
